Guided selling and activity tracking for distributor sales teams

5 mins to read

One in five distributors say their most pressing sales problem is reps not knowing which accounts to prioritize, according to Phocas' State of Sales in Distribution report. Guided selling takes over the digging, telling each rep who to call, why and what to say. Working out where to focus means checking who's stopped ordering, which product lines have slipped and where there's room to sell more. Reps can do that by hand, but it takes hours across different reports. Guided selling in a CRM built for distributors brings those answers to them, ranked by revenue impact, with every next step tracked. Here's how it works and why it helps you keep customers and grow accounts without losing the relationships that make distribution work.

What guided selling means for a distributor

Your reps still need the product knowledge, which 75% of surveyed distributors named as the top attribute of an effective rep.

What guided selling takes off their plate is the hunt for where to focus. It prioritizes for them, ranking accounts by revenue impact and risk so your reps know where their time pays off most.

It also prepares them, showing what's changed on each account before the call. Then it helps them follow through by capturing the outcome and keeping every next step moving.

How guided selling works

When your CRM runs on one platform, built on validated, up-to-date ERP data your reps and managers work from the same numbers, so the plan a rep follows in the morning matches what their manager sees on the dashboard.

Many companies use segmentation frameworks built into the platform, a popular one is the Recency, Frequency and Monetary (RFM) model to group customers into segments like Champion, Loyalist and At risk. These groups are calculated based on how recently they buy, how often and how much they spend over a designated time period within your business. Segments update as your data changes, so there's no manual recalculation.

From there, each customer gets an AI-generated summary of what's changed, dropped off or grown, and cross-sell and upsell opportunities are ranked by revenue impact. You can also set up dashboards and reports with shareable alerts, so managers and reps see movement throughout the month.

When a rep logs in, it is up to them what group of customers is selected from everyone in the At risk segment, and create follow-up tasks for all of them in one go. The result is a rep who starts the day with a ranked list and a plan.

Customer retention

Retention is where measurement slips. In the survey, 27% of distributors don't measure customer retention, and at-risk customers were the information reps most often struggled to access. However,  only 9% named retention as their top priority for the year.

Guided selling brings retention into every rep's daily plan. The At risk segment shows who's slipping, and the AI summary shows why. A customer's total spend can look healthy while individual product lines drop off. The summary points to what's changed, so your rep calls with five valuable product suggestions and clear ways to help that customer reach their rebate target.

Account expansion

Expanding existing accounts through cross-sell and upsell was the top priority for 34% of distributors, just behind new business at 39%. It's also where guided selling pays off fastest, because those customers already trust you.

Use your segmentation tool to rank cross-sell and upsell opportunities by revenue impact. Your rep sees which accounts have the most room to grow and what to offer, so the conversation starts with something useful.

Activity visibility helps see what's moving

Guided selling only works if you can see what happens after the call and that's the job of the CRM pipeline view.

Reps drag and drop deals between stages as they sell, so updates happen in the flow of work, not as a separate admin task. You see every deal, owner and value in one place. You can filter and segment to spot bottlenecks early, and see which deals are stalling before they become missed targets.

Calls, notes, meetings and follow-up tasks are logged against accounts, contacts and leads, and can be assigned to team members. The CRM analysis dashboard then combines CRM data with sales results, so you can see the value your team's activity is generating.

This matters because CRM adoption is a key area distributors cited as important.  Only 34% of distributors with a CRM log 75% or more of their customer interactions in it, and "better CRM adoption" was the capability sales teams most wanted to improve.

AI voice helps capture the visit while it's fresh

Phocas CRM makes logging meeting notes easier by creating activities with AI voice.  A sales rep clicks record on the activities page and talks through the customer update. AI transcribes it and suggests activities, such as a meeting note and a follow-up task. You review and edit them, then click add activities when you are satisfied it has captured everything. It works on desktop or mobile, so reps can do it between customer visits.

Distributors see the opportunity too as in the survey, 17% named CRM logging and admin automation as AI's biggest opportunity in sales.

How guided selling makes reps more productive

Your reps spend less time digging, because the ranked account list replaces hours in reports. They make better calls, because they see what's changed on an account before they dial. Voice capture and bulk tasks cut the admin, so there's less typing between visits.

Fewer follow-ups get dropped, because every next step lives in the pipeline. New reps ramp up faster too, with clear segments for their territory from when they start.

The biggest payoff is better relationships, which is what customers say they want. When distributors were asked what their customers want most, service and a business relationship came first at 35%, narrowly ahead of best price at 30%. Field sales was also named the most effective channel by 55% of respondents.

Guided selling supports that by keeping the visit and the phone call at the heart of the job while pointing your reps' limited relationship time at the accounts that need the attention at the right time.
